Performance Max puts your products in front of people across Search, Shopping, YouTube, Display, Gmail, Maps and Discover, with Google deciding where and when. For a store with a small budget, that breadth is both the appeal and the risk. The campaign will spend; whether it spends on the right demand depends on what you give it and what you forbid.
When it works
- Your product feed is complete and accurate, because for most stores the feed drives most of the results.
- You have at least 30 purchases a month to learn from, and conversion tracking that is reliable.
- Your margins vary by product and you group products accordingly, so the campaign optimises towards contribution rather than revenue alone.
- You already capture branded search elsewhere, so the automated campaign has to find new demand to perform.
When it eats budget
- Brand traffic is not excluded. The campaign reports a wonderful return on sales that would have come through a brand search campaign at a fraction of the cost.
- Every product is in one asset group, so the campaign spends on cheap, low-margin items that convert easily.
- The budget is increased in large steps, pushing spend into weaker placements.
- Targets are set on ROAS without a margin floor, so the campaign chases revenue that leaves nothing behind.
A set-up for a modest budget
- Keep brand separate. Run a dedicated search campaign for your brand terms and apply brand exclusions and campaign-level negative keywords to Performance Max. Google extends these controls over time, so check the current options in your account.
- One asset group per margin band. High margin, standard, clearance. Give each a target that reflects the contribution available, not a single store-wide ROAS.
- Feed-only to start. With no creative assets, the campaign behaves closer to Shopping. Add images and video once Shopping placements are profitable on their own.
- New-customer goal where it fits. If repeat customers would buy anyway, use the new-customer acquisition setting with your customer list so the campaign bids more for genuinely new buyers.
- Raise budgets slowly. No more than 20% per step, with at least a week between steps, and judge each step on contribution per order rather than on reported ROAS.
What to check every week
- Search terms insights: which queries are driving spend, and whether brand terms are leaking in.
- Product-level report: which products take the spend and which produce the contribution.
- Placement reports where available, and whether display or video is growing faster than results.
- Store orders against campaign conversions, to catch over-reporting early.
Performance Max is a capable engine. Give it good product data, a margin-aware structure and firm guard-rails, and it can carry a small store’s growth. Give it everything and a single ROAS target, and it will find the easiest revenue, not the best.

Questions owners ask
Is Performance Max suitable for a store spending under £2,000 a month?
It can be, provided the product feed is clean and the campaign is given one clear goal. Small budgets spread over too many asset groups rarely leave the learning phase. Start with a single asset group around your best-margin products.
How do I stop Performance Max from spending on my own brand name?
Use brand exclusions at the campaign level and, where relevant, campaign-level negative keywords, so branded searches go to a cheaper dedicated search campaign. Then check the search terms insight report regularly.
Why has my cost per order risen after I increased the Performance Max budget?
The campaign reaches less qualified demand as it scales, and may shift spend into display and video placements. Compare new-customer share and contribution per order before and after, and raise the budget in steps of 20 percent or less.
